Connect Mortgages transformed a fragmented, manual commission payout process into a secure, compliant, and automated workflow that cut statement processing turnaround times down to a maximum of one week.

Think “mortgage application” and you probably think “paperwork.” That’s true for the applicant, and doubly true for the mortgage firm, both during the application process and once it’s finished. One of the most important documents that comes out of the process is the commission statement, which details the compensation earned by the loan officer, mortgage broker, or salesperson on the loans they originated and closed.

As firms complete mortgage cases, operations teams must calculate, cross-reference, verify, and distribute the commission statements accurately.  For Connect Mortgages, managing payouts across a large network of individual appointed representatives and firms created an intensive administrative bottleneck.

By combining Box Automate, Box Extract, and Box Hubs, Connect Mortgages transformed a fragmented manual task into a predictable, automated workflow. Here’s how.

Key takeaways

  • Connect Mortgages automated end-to-end commission statement processing by pairing Box Extract with Box Automate and using Box Hubs
  • Finance teams reduced statement processing turnaround times from a solid month to a maximum of one week while maintaining full regulatory compliance
  • Operations and IT deployed the solution in two weeks without custom code or third-party data transfer risks

Chronic commission bottlenecks from manual processes

When appointed representatives and partner brokerages complete mortgage cases, they depend on prompt, accurate commission payments. But at Connect Mortgages, like most companies in this arena, the legacy payout process involved multiple disconnected steps and systems. Operations teams had to run reports and extract commission figures from their internal customer relationship management (CRM) system. Administrators then manually uploaded statements into Box, cross-checked figures, and re-uploaded information into their accounting software, Xero.

Every single statement required manual verification between Box, Xero, and the CRM, which increased the risk of human error. “The workflow that we had previously was a very manual sort of process,” explains Brandon Bridges, IT Systems Administrator at Connect Mortgages. “There's three things in play. It was sort of impossible to get from point A to point B.”

Over the years, statement templates drifted across different teams, creating formatting inconsistencies that made data extraction difficult. Because payouts occurred primarily at month’s end, administrators habitually faced a heavy influx of files all at once.

Connect Mortgages had explored third-party workflow automation tools, but moving sensitive financial records and personally identifiable client data outside the company's secure repository raised immediate compliance and General Data Protection Regulation (GDPR) concerns.

One environment for confidential, compliant content

The company needed a solution that would eliminate repetitive administrative work without introducing data security risks. In particular it is important for the firm to ensure only the right companies have access to the right statements, while sticking to GDPR rules and abiding by various other regulations.

Already a Box customer, the team evaluated Box Enterprise Advanced capabilities and realized they could build automated workflows directly within their existing secure, governed, compliant content platform.

Mortgage applications, bank statements, and client records already reside in Box with strict audit trails, granular permissions, and regional data residency. Building automated extraction and routing on top of that same foundation avoided third-party data transfers and eliminated external API vulnerabilities. Keeping the entire process inside Box resolved Connect Mortgage’s core security and compliance requirements.

Secure, seamless content  connection across 3 different tools

With Intelligent Content Management from Box, Connect Mortgages built an intelligent document pipeline that connects CRM reporting, automated extraction, and finance approvals. Here’s how it works.

First, commission reports are generated from the customer relationship system and uploaded directly into Box. The upload triggers a Box Extract agent that automatically scans each statement, extracts the required data points, and applies metadata templates. The agent identifies the payee, the associated company, total money in, and total money out.

Next, Box Automate routes the enriched statement (along with its metadata) to the finance team. The system references a central Box Hub  containing all account IDs to match each record to the correct recipient. Finance administrators receive a clear approval task to verify that amounts and details align.

As soon as we heard about Box Automate and Box Extract, we ran a report on our commissions in our CRM to upload to Box for metadata extraction. We sent it to the finance team, and there were no errors. They approved the report within four days, and it was sent to the correct account using a Box Hub full of account IDs. Brilliant.

Once finance approves a statement, the system tracks the paid status. Connect Mortgages generates secure shared links for each representative, allowing them to access their payout statements directly within a compliant environment.

“As soon as we heard about Box Automate and Box Extract, we ran a report on our commissions in our CRM to upload to Box for metadata extraction,” says Bridges. “We sent it to the finance team, and there were no errors. They approved the report within four days, and it was sent to the correct account using a Box Hub full of account IDs. Brilliant. It’s literally as simple as that.”

He adds, “Something that used to take a lot longer than it should have now takes probably a week, max.”

The smooth transition to automation with Box

Bridges configured and deployed the workflow in approximately two weeks, working directly with finance stakeholders to map every step of the approval lifecycle.

Because Box Extract uses intelligent language models, rather than rigid positional OCR grids, updating the system was as simple as modifying the prompt instructions in plain language. If an appointed representative altered a document layout, Box Extract adapted without requiring IT to build new templates.

Something that used to take a lot longer than it should have now takes probably a week, max.

User adoption at Connect Mortgages succeeded quickly because the process removed friction for administrators. Finance staff did not need extensive retraining or new software logins. Statements arrived pre-populated with accurate metadata, allowing administrators to review and approve files quickly.

“It didn't really change much for users,” notes Bridges of the new Box-enabled workflow. “It just sort of made sure that there was more AI in it without pushing it as AI. They know it’s on Box; they trust that.”

Practical lessons for financial services operations

As a Box Enterprise Advanced customer, Connect Mortgages uses the comprehensive suite of Box products to  leverage advanced content management, security, and automation capabilities. The company’s transformation offers clear takeaways for operations leaders across financial services, lending, insurance, and professional networks.

  1. Target a well understood operational process: Select a specific, high-volume workflow where administrative friction is well documented. Understanding the operational rules up front allows you to design precise metadata schemas and approval stages.
  2. Keep workflows inside your secure data boundary: Automating processes within your core content platform preserves compliance, satisfies GDPR requirements, and eliminates security reviews associated with third-party connectors.
  3. Involve business users in iterative prompt design: Work directly with operational teams to review early outputs and refine extraction prompts for unique edge cases.
